SAP Is Fighting for Survival

The SaaS-pocalypse validates the case for deterministic AI infrastructure.
Today, Der Spiegel published a cover story on SAP. The headline: "How AI Threatens Germany's Top Corporation." SAP stock is down 40% from its all-time high. CEO Christian Klein is making AI his personal priority. The investment bank Jefferies has coined a term for what is happening across the software industry: the "SaaS-pocalypse."
The article is worth reading in full, but two quotes from SAP leadership stand out.
SAP CEO Christian Klein told Der Spiegel that enterprise customers keep coming back because, in his words, "we need you to understand our processes, because only SAP can prepare all the data." SAP COO Sebastian Steinhaeuser added that while anyone can now code software with AI, extracting the right conclusions for business processes while complying with all regulations requires decades of experience and access to data from over 30,000 enterprise customers.
They are describing what we built. Almost word for word.
The Problem SAP Is Defending Against
The Spiegel article lays out the threat clearly. GPT-5.3 Codex and Claude Opus 4.6 now write code better than most human programmers. Enterprises are realizing they can build their own software rather than paying SAP subscription fees. German AI entrepreneur Jan Philipp Harries told Der Spiegel that he considers three quarters of the SaaS business model to be at risk in the long run.
The consequences are already visible. Salesforce customers avoided the company's AI tools for months. ServiceNow is under the same pressure. Blue Owl Capital, which manages over $300 billion and is heavily invested in software companies through private credit, had to freeze redemptions on one of its funds and force-sell assets. Nassim Taleb, who warned about the banking sector before the 2008 crisis, now says there will "definitely" be software company bankruptcies. Jamie Dimon, CEO of JPMorgan Chase, draws direct parallels to the pre-2008 period.
SAP's Defense Is the Right Argument in the Wrong Package
SAP's leadership is making the correct observation. They are saying that understanding business processes and enforcing compliance rules is harder than writing code. That the real value is in the logic layer, not the application layer. That enterprises need infrastructure that comprehends their processes before AI agents can operate safely.
All of that is true. Where SAP's argument breaks down is the conclusion: that only SAP can provide this because they have the data.
SAP's AI solution, Joule, is a layer bolted onto existing SAP software. It summarizes, analyzes, and recommends. It operates within the SAP ecosystem and requires customers to remain SAP customers. That is a data moat defense, not an infrastructure solution.
The alternative: automated extraction of deterministic business rules from any documented process, for any enterprise, on any platform. No vendor lock-in required.
What the SaaS-pocalypse Actually Threatens
The narrative lumps all software companies together, but the threat is not uniform. Application-layer SaaS companies whose features can be replicated by AI code generation are genuinely at risk. If an AI agent can write the same procurement workflow or HR management tool that an enterprise currently rents from a SaaS vendor, the subscription model collapses.
Infrastructure companies occupy a different position entirely. As AI agents proliferate and enterprises build more of their own software, the need for deterministic rule enforcement increases, not decreases. Every custom-built tool, every AI-generated workflow, every autonomous agent still needs to comply with business rules, regulatory requirements, and operational constraints. Those rules live in documents: policy manuals, contracts, regulatory filings, operating procedures. Someone needs to extract them, formalize them, and enforce them.
That extraction is the bottleneck. Consulting teams take 18 to 36 months and charge millions to manually map business rules into executable logic. Automated ontology extraction compresses that to weeks.
Everyone Agrees on the Problem
The striking pattern is not that SAP sees this. It is that every major technology company has arrived at the same conclusion from a different direction.
SAP CEO Christian Klein says enterprises need someone to understand their processes and handle their data correctly. SAP COO Sebastian Steinhaeuser says the hard part is extracting the right business logic while complying with all regulations.
Palantir CEO Alex Karp told Larry Fink at the World Economic Forum in Davos in January 2025 that you cannot do underwriting with just an LLM, that you need an ontology layer that translates enterprise logic into something AI can operate within.
OpenAI launched Frontier in February 2026 and described it as "a semantic layer for the enterprise" that connects AI agents to business context.
Salesforce CEO Marc Benioff is considering renaming his entire company "Agentforce" to signal the shift toward AI agents embedded in enterprise workflows.
They all agree that AI agents need to understand business processes and follow rules. None of them have automated the extraction of those rules from documentation.
The Logic Layer, Not the Data Layer
SAP defends a data moat. Their argument is that 30,000+ enterprise customers and decades of accumulated process data make them irreplaceable. That may be true for customers already embedded in the SAP ecosystem.
But the moat that matters across all enterprises, regardless of which software they use, is the logic layer. The formalized, deterministic business rules extracted from documented processes that constrain how any AI agent, any custom tool, any automated workflow is allowed to operate.
That layer is platform-agnostic. It does not require you to be an SAP customer, a Salesforce customer, or a Palantir customer. It works on any documented process. It turns unstructured documentation into deterministic infrastructure.
SAP sees the problem. They are defending it with vendor lock-in. The market needs it solved with open infrastructure.
What This Means Going Forward
The SaaS-pocalypse is real, but it is more nuanced than the headline suggests. Application companies whose value proposition can be replicated by AI code generation will face sustained pressure. The private credit market's exposure to these companies, which JPMorgan's Dimon and others have flagged, is a genuine systemic risk.
Infrastructure companies that provide the deterministic constraint layer sit on the opposite side of that trade. Every new AI agent, every piece of custom enterprise software, every autonomous workflow increases the demand for rule extraction and enforcement. The more capable AI becomes at building applications, the more critical the logic layer underneath those applications becomes.
SAP is fighting for survival by defending its data moat. The survival of enterprise AI reliability depends on something different: automated extraction of the rules that make AI trustworthy.

Palantir Just Proved the Ontology Thesis. Now It Needs to Scale.

What a $250B company's architecture diagram reveals about the real foundation of enterprise AI — and why automated ontology extraction is the next evolution.
Enterprise AI has a clarity problem. There are hundreds of companies building AI agents, thousands of AI wrappers, and an entire ecosystem of tools designed to make LLMs more useful. But the fundamental question of what makes AI reliable in production has largely gone unanswered.
Until now.
On March 2, 2026, Palantir Architect Chad Wahlquist posted the company's "Ontology System" architecture diagram on X. It lays out the entire AIP platform stack in a single visual. And the most important thing about it is not what sits at the top of the stack. It is what sits in the middle.
The Ontology Is the Platform
The diagram shows three distinct layers. At the top: AI + Human Teaming, delivering analytics, automations, and products through SDKs. At the bottom: data sources (transactions, IoT, geospatial, unstructured), logic sources (supervised ML, entity resolution, rule-based logic), and systems of action (ERP, SCM, MES, scheduling).
And in the center, connecting everything: the ontology layer. Business objects like Plant, Warehouse, Customer, Order, Revenue, and Forecast, all interconnected with automation triggers and relationship mappings.
This is Palantir, now valued at approximately $250 billion, telling the market in the plainest possible terms that the foundation of enterprise AI is not the language model. It is the structured understanding of how the business actually operates.
They are right.
Where Does the Ontology Come From?
Here is the question that the diagram raises but does not answer: how do you build the ontology?
Palantir's answer is Forward Deployed Engineers (FDEs). As described in their 10-K filing and product documentation, FDEs embed directly with clients, spending months understanding operations, mapping processes, and building the ontology objects that power Foundry and AIP.
This model is effective. Palantir's government and enterprise deployments prove it works. But it carries a structural constraint: every new customer requires new engineers. Every new domain requires rebuilding from scratch. Every new process requires manual mapping.
This is linear scaling. And for a company positioning itself as the operating system of enterprise AI, linear scaling is the bottleneck.
The Next Evolution: Automated Ontology Extraction
The logical next step is not building better AI models to sit on top of ontologies. It is automating the creation of the ontology itself.
What if you could extract deterministic business rules directly from documented processes? Feed in policy manuals, compliance documents, operational procedures, and get back a structured ontology of business objects, relationships, and validation rules?

Through the fDesk platform, operating under Luxembourg CSSF regulatory approval, the technology achieved 99.98% accuracy across 100,068 validations with zero compliance violations. Magic Circle law firm partnerships including Clifford Chance and White & Case provided additional institutional validation.
The technical proof: 41,443 lines of production schema encoding 2,695 business rules across 10 functional domains, with 6,413 mapped variables and 539 complex types. This is not a prototype. It is enterprise-grade infrastructure running in production.
Complementary, Not Competitive
An important distinction: SynapseLayer is not competing with Palantir. We are building the layer that could make their model more scalable.
Palantir proved that ontology infrastructure is the right foundation for enterprise AI. What automated extraction adds is the ability to generate that structured understanding without months of FDE engagement. Instead of linear scaling, think exponential.
The Market Timing
The timing matters. McKinsey's research indicates that enterprise AI integration timelines typically run 18 to 36 months using traditional approaches. MIT research shows roughly 80% of AI pilot projects fail to reach production. Companies across regulated industries are stuck between the promise of AI transformation and the reality of compliance requirements.

Citadel Just Called the AI Bluff. Here's What They Found and What It Means.

Citadel Securities published a macro strategy note this week that deserves more attention than it's getting. Written by strategist Frank Flight, the report examines real AI adoption data from the St. Louis Fed's Real Time Population Survey and arrives at a conclusion that cuts against the prevailing narrative: daily AI use at work is, in Flight's words, "unexpectedly stable."
That matters because the numbers behind it are striking. AI capital expenditure has reached $650 billion, roughly 2% of U.S. GDP. Approximately 2,800 data centers are planned for construction. And yet the adoption curve is not inflecting. It's flat.
The S-curve is real. We're in the flat part.
Citadel's core argument is that AI adoption follows the same S-curve as every previous technology wave. As Flight writes: "Technological diffusion has historically followed an S-curve. Early adoption is slow and expensive. Growth accelerates as costs fall, and complementary infrastructure develops. Eventually, saturation sets in."
Personal computers, the internet, mobile: each followed this pattern. AI is still in the early flat phase. Not because the technology isn't capable. The models are extraordinary. But capability and deployment are different problems, and the gap between them is growing wider, not narrower.
Four barriers holding the curve flat
Flight identifies four structural barriers: Trust — enterprises can't verify AI outputs against their own business rules. Liability — when an AI agent generates output that becomes the basis for a regulated decision, someone is personally responsible. Regulation — compliance frameworks require deterministic outcomes. Organizational friction — integration costs, change management, diminishing returns.
Citadel also identifies a physical constraint: "If the marginal cost of compute rises above the marginal cost of human labor for certain tasks, substitution will not occur, creating a natural economic boundary."
The displacement debate misses the point
Much of the reaction to the Citadel report has focused on the displacement question: will AI replace workers or complement them? Both sides assume deployment at scale. In regulated industries, that assumption doesn't hold. Deployment itself is the bottleneck.
The missing layer
Citadel's report identifies the barriers with precision. It does not address what removes them. That's an infrastructure problem. AI agents generate outputs that are fast, capable, and probabilistic. Before they reach production, they pass through a deterministic layer that reads documented processes, extracts business rules automatically, and validates every output against them. What comes out is compliant, auditable, and deterministic.
What this means for the S-curve
Citadel is right that AI adoption follows an S-curve and we're in the flat part. The flat part is not permanent. It's a function of missing infrastructure. Build the layer that makes AI outputs structurally trustworthy in regulated environments, and the barriers Citadel mapped start to dissolve. The curve accelerates.

Anthropic's latest Cowork + enterprise plugins push makes one trend undeniable: AI agents are moving from "assistants" to "operators" inside regulated workflows.

The question nobody asked
What happens when an agent gets something wrong — not wrong like a sloppy email draft, but wrong like: a portfolio action that violates an investment policy statement, a comps table that pulls the wrong multiple and flows into a board deck, a transaction document error that later becomes a disclosure problem.
In regulated finance, "close enough" is not a product issue. It's a liability issue.
The prospectus problem
Investment banking workflows don't end at internal memos. They feed into transaction documents that become the basis for prospectuses and information memoranda — documents with personal liability attached to the individuals who sign off. A misstatement isn't a "bug." It can be a securities violation.
The better the AI output looks, the less likely humans are to catch the error. Polished language and confident formatting don't just hide uncertainty — they amplify risk.

Why Large Language Models Fail at Real Reasoning — and What That Means for Enterprise Systems
In November 2025, researchers from Princeton, UIUC, the University of Washington, and Harvard published one of the largest empirical studies ever conducted on AI reasoning. They analyzed 170,000 reasoning traces across 17 models and identified 28 cognitive elements required for human reasoning. They then tested whether large language models actually use them.
The conclusion was unambiguous. LLMs achieve correct outputs through mechanisms fundamentally different from human reasoning.
What Human Reasoning Looks Like
Human reasoning is structured. It includes hierarchical nesting of concepts, meta-cognitive monitoring, strategy adaptation, backtracking when errors are detected, and abstract representations. These are not optional features. They are structural components of how humans solve complex problems.
What LLM Reasoning Actually Looks Like
LLMs primarily rely on "shallow forward chaining." They move step by step from input to output without checking their work, adapting strategy, restructuring knowledge hierarchically, or revising their approach. They generate plausible continuations. They do not reason in the human sense.
Complexity Makes It Worse
On well-structured tasks, models perform reasonably well. But as problems become ill-structured — ambiguous, multi-constraint, conditional, or conflicting — performance degrades. Models narrow their strategy selection on complex tasks, even when broader reasoning diversity would increase success.
The Enterprise Pattern
The academic findings align with enterprise data: 95% of enterprise AI pilots fail to produce meaningful P&L impact. 60% of enterprises report zero EBIT impact from AI deployments. Only 0–20% of tasks can be fully delegated to AI agents. AI is powerful. AI is not reliable. Reliability requires a different architecture.
The Architectural Shift
The solution is not making LLMs reason more like humans. The solution is reducing dependency on LLM reasoning entirely for critical decisions. Instead of asking probabilistic systems to interpret rules at runtime, enterprises need deterministic rule enforcement, structured constraint layers, pre-validated decision logic, and audit trails tied to execution.
The Core Insight
The problem is not that LLMs are imperfect. The problem is that enterprises are asking them to do something they were not designed to do. LLMs generate. Enterprise systems must enforce. Those are different roles. The future of enterprise AI will be determined by architectures that separate generation from execution — and constrain execution deterministically. Because in enterprise environments, "probably correct" is still wrong.

Integration Is Not Extraction

McKinsey recently described the "AI-ERP divide." Most enterprises are experimenting with AI. Few see meaningful EBIT impact. Why? Because integration is being confused with execution.
What integration solves
Integration connects systems through APIs, middleware, and data pipelines. This allows AI agents to see business data. But seeing data is not the same as understanding business logic.
What integration does not solve
Connecting AI to ERP systems does not encode business rules, enforce contractual constraints, prevent hallucinated processes, or validate decision paths. Access to data does not equal permission to act.
Extraction is different
Extraction captures and encodes business rules, eligibility constraints, documentation dependencies, and jurisdictional requirements. These become executable logic. Agents do not guess what to do. They operate within defined decision boundaries.
Integration moves information. Extraction defines valid action. Only one of those closes the AI-ERP divide.

In enterprise workflows, a decision that is "usually right" is not acceptable. Healthcare requires exact diagnosis pathways. Insurance requires auditable claim logic. Capital markets require validation that passes regulatory scrutiny. Logistics requires precise routing and contractual compliance. Enterprise systems require deterministic outcomes.
A different architecture
The solution is not bigger models or better prompts. It is a constraint layer that encodes valid decisions, prevents invalid actions, and provides audit trails. The deployment phase is over. OpenAI's launch of Frontier marked a turning point. Enterprises can now deploy AI agents at scale, connect them to business systems, and manage their identity and permissions. Agent deployment infrastructure is improving rapidly. But deployment is not reliability.
Connecting agents to data does not tell them what they are allowed to do with that data.
The core problem
LLMs are probabilistic systems. They generate the most likely output given context. They do not guarantee correctness. In low-risk consumer applications, that is acceptable. In enterprise environments — healthcare, capital markets, logistics, insurance — it is not. A system that is "usually correct" is still unreliable.
The missing layer
Agent platforms solve identity, permissions, data access, and monitoring. They do not solve deterministic rule enforcement, constraint validation, or execution gating. Enterprises need more than deployment infrastructure. They need decision governance infrastructure.
That means valid actions are defined before execution, invalid actions are structurally impossible, and every decision path is auditable. Deployment was step one. Trustworthy execution is step two.
AI Capital Formation: When Private Funding Exceeds Sovereign GDP

In February 2026, we compiled a research piece tracking the scale of private AI capital formation against IMF GDP rankings.
The headline: OpenAI, Anthropic, xAI, and Mistral AI announced a combined $223.8 billion in funding over a 12-month period (March 2025 through February 2026). That total exceeds the entire annual economic output of Qatar, which ranks #57 globally by nominal GDP at approximately $222 billion (IMF WEO, October 2025).
If $223.8 billion were a sovereign economy, it would rank #57 worldwide.
The acceleration: In just the first 58 days of 2026, three labs announced approximately $160 billion in new funding, surpassing the GDP of Kuwait ($157 billion, #60 globally).
Combined post-money valuations of the four labs now total $1.48 trillion: OpenAI ($840B), Anthropic ($380B), xAI (~$250B), Mistral AI (~$13.8B). As a sovereign economy, $1.48 trillion would rank #17 globally, between Indonesia and Turkey.
Bridgewater Associates estimates that Big Tech AI infrastructure spending will reach $650 billion in 2026, up from $410 billion in 2025.
What this means for enterprise AI
Nearly all of this capital is flowing to the top of the stack: foundation models, inference compute, training infrastructure. But the enterprise deployment problem sits at a different layer entirely. MIT Sloan research shows that 95% of AI pilots fail to reach production. The constraint is not model capability. It is the absence of trust infrastructure: deterministic validation, compliance reasoning, auditable decision trails.
The model layer provides intelligence. The deterministic layer provides trust. Both are necessary. Only one is being funded at scale.
